2022年QC工作心得
今天是圣诞节,恰逢周日,因受新冠病毒影响,不能去夫人工作的地方帮忙。特敲以下文字,以作2022年工作心得。
根据以往的经验,圣诞节一过,我们外贸订单在欧美的投诉就不会再有的。这也就表示我们2022年生产的所有订单全部安全着陆了。作为公司的QC和生产管理,心里悬着的一块石头终于落地。特别是我们柬埔寨工厂生产的1千2百万个帽子,我一直担心客户会在销售中找毛病,害怕会有投诉。现在圣诞节一过,终于可以睡个安稳觉了。我们柬埔寨工厂连续三年做到产品零投诉,也算是取得了一点小小的成绩。希望这种状况一直延续下去。
作为从事生产管理的QC,怎样才能更好的控制产品质量,把控好生产交期。我有几点很深的体会,在此表达出来,和大家共同探讨。
1)质量控制不仅是质量总监和QC的事情,而是公司上下全体人员必须共同参与的事情。公司的设计,原材料采购,业务跟单等各部门都必须要有质量意识。设计师设计的产品过份复杂,不利于大货生产,怎么能保证产品的大货质量?采购员采购的纱线问题一大堆,怎么能生产出好的产品?业务跟单把产品发到没有生产能力和实力的加工点去生产,又怎么能保证产品质量?还有业务跟单把错误的面辅料指示提供给了工厂,又怎能责怪QC没有发现?质量必须全员参与,质量肯定不仅仅是质量部门的事。上次老板开会就说过,以后打样开发的产品尽量都给QC看看。老板已经在告诉大家,质量是全体员工必须引起重视的事情。
2)订单一旦确认,纱线原材料一到工厂,就必须立刻安排生产(是立刻,不是马上)。柬埔寨工厂这几年没有空运,和生产管理者的果断决策是有关的。我认为至少这一点是值得肯定的。我在这一行业多年,见到有些国内的工厂,因为在外发价格,或是给本厂工人单价等方面的原因,管理者迟迟不做决定,导致纱线在仓库睡觉,不能上机生产。有的甚至一拖一星期,往往是要等到交期临近了才去安排前道的生产事宜,这样做的后果就是交期危在旦夕,没有足够的生产时间,产品质量又岂能保证?我们千万不要在前道机器织片和缝盘上耽误时间,前道的生产是需要时间和机器设备的,不像后道包装工序有人就可以抢出来的。我们国内很多工厂往往在前道工序生产上为了几分钱或者几毛钱而耽误生产时间,而到最后要出货的时候又不计成本到处请临时工,到处求人帮忙,实际最后花费的金钱比刚开始外发工厂多要的几分或几毛钱高出了很多。我说的这一现象肯定是存在的。我的意思就是要留出足够的生产时间,我们不要人为的去浪费时间,在柬埔寨,我们曾用三天时间去车缝洗标,整烫整理包装10万套帽子围巾,搞得是不眠不休,在外贸生产的关键时期,能多出一天的时间是救命的,是能生产出很多的产品,是可以避免空运的。
3)质量控制是不是越严越好?我说这一点肯定很多人不认可,作为QC来说,严守质量关是应该和必须的。但是我们不能一味的去严格要求工厂,甚至超出客户标准去要求工厂。在质量管理上有一个名词叫质量过剩。过分地提高产品品质将造成品质过剩,也提高了生产成本。我们不可能把WM的大货做成Louis Vuitton,Hugo Boss等一线品牌的品质吧。作为生产管理的QC来说,一定要把控好一个度,什么样的产品出去不至于招来投诉和索赔,这一点很重要,而不是一刀切的去要求工厂做到零疵点。我认为我们QC要掌握好每一个客户的重点要求,有针对性的去要求工厂,像WM,在产品颜色和线头上要多注意,发现有不同的颜色缸差织片就提供给业务去审批,只要每个缸差样都审批了,也就避免了颜色的投诉问题;像TG,很注重包装方式和标识,我们QC在检查的时候就要侧重注意包装和洗标标识,以及仔细核对包装方式和实际包装在数量,颜色,尺码等是否一致;像GAP,就是要特别注意线头问题,最近几年Gap的问题一直都是在线头这一疵点上。我们QC要加强自身的专业知识学习,提高判断能力,让工厂的产品在品质,交期,成本上都有保证。我们在大货生产时,要求各工序按客户标准去做就可以了,这样我们才会最大限度地保证质量,降低成本。QC万不可拿着鸡毛当令箭,我们更多的是为工厂提供服务。
4)质量管理的重点应该是每一道工序的管理,而不是仅仅注重成品检查。我们经常说产品是生产出来的,不是检验出来的。我们QC应该加强中期的检查力度,特别是工厂的QC,更应该注意车间每一道工序的检查。只有把问题消灭在生产过程中,边生产,边检查,边改正这样才能保证成品出来的质量不会太差,也避免了成品大面积返工带来的人工成本和原材料成本的损失,这样生产一次性做好,也没有浪费时间。所以我们的QC一定要多进入生产第一线,只要把每一道工序的生产过程控制好了,最后成品出来是不会差到那里去的。
